Migrating a Serbian IT studio to the Proxmox ecosystem

Migrating a Serbian IT studio to the Proxmox ecosystem

When industry giants shift the goalposts, agility becomes a primary competitive advantage. This case study explores how an IT studio from Serbia did more than just swap hardware and hosting providers - they completely overhauled their infrastructure, escaping the licensing pressure of a proprietary hypervisor in favor of the open and scalable Proxmox ecosystem.

Context

The client is a fast-growing IT studio based in Serbia, specializing in development and support for projects in Germany, Belgium, and the Netherlands. For a long time, they operated within a paid hypervisor environment. However, recent shifts in the vendor’s licensing policies and product costs prompted a decision to switch platforms and optimize infrastructure spending.

While relocation plans had been considered for some time, the final trigger was the initial release of Proxmox Datacenter Manager. The client required a tool that would allow them to manage their server fleet as conveniently as their previous platform, but without the "brand tax."

Infrastructure configuration

A distributed architecture was chosen for the project:

The challenge

The primary difficulty for the client was not the hardware itself, but the lack of specific expertise. The studio’s staff was familiar enough with the previous virtualization ecosystem for routine tasks, but they had never worked deeply with Proxmox VE.

Independently navigating the nuances of VM migration – especially Windows instances with their specific driver requirements – and configuring virtual networks and bridges in Proxmox would have taken weeks of trial and error, resulting in significant downtime. Furthermore, it was necessary to recreate the complex virtual network topology originally established on the legacy platform.

The solution

INTROSERV proposed an "Infrastructure as a Service + Managed Support" model.

  • Turnkey migration: INTROSERV system administrators, who specialize in the Proxmox ecosystem, handled the migration of all VMs. They utilized proven migration tools, including the native Proxmox VE migration utility. Proper VirtIO driver functionality was ensured to guarantee stable system performance.
  • Ecosystem approach: Instead of fragmented hypervisors, a unified system based on Proxmox solutions was built. The Proxmox Backup Server was linked to all virtualization hosts, with backup and deduplication configured to radically reduce network load. The backup host was equipped with a fault-tolerant disk array for maximum reliability.
  • Centralized monitoring: Zabbix was deployed on a standalone, reliable VPS to track host and environment health. Simultaneously, the new Proxmox Datacenter Manager was implemented to manage all ecosystem hosts from a "single pane of glass."
  • Network connectivity: All servers within their respective locations were integrated into a shared local network, allowing VMs to communicate directly.

Expertise as a Growth Catalyst

The key benefit of this project was not only the optimization of licensing costs (which were indeed substantial) but the rapid pace of the technological transformation. Partnering with INTROSERV allowed the client to swap their infrastructure stack "on the fly," eliminating major operational disruptions.

Key Client Advantages:

  • Maintaining operational efficiency: Outsourcing technical migration tasks allowed the client’s internal team to focus entirely on their core business rather than spending billable hours learning a new platform.
  • Mitigating implementation risks: Leveraging external expertise eliminated the "learning through mistakes" phase. The client received a validated, tested environment, bypassing the risks typical of self-managed migrations.
  • Comprehensive infrastructure product: Instead of disconnected servers, the client received a ready-to-use ecosystem (management, backup, monitoring). This significantly shortened the path from the migration decision to full operational readiness.
  • Access to Deep Expertise: The service model provides the client with reliable 24/7 engineering support. This guarantees the stability of the Proxmox VE infrastructure without the need to expand their internal headcount.
